Which Manufacturing Quality Records Should a Buyer Audit?

Trust is created when a supplier can connect the released drawing to the material, process, inspection result, nonconformance decision, and shipped lot. A quality slogan, certificate, or equipment photograph may support screening, but it cannot replace part-specific records.

Follow one revision through the system

Select a representative part or sample order and trace it from RFQ through shipment. Confirm which drawing and specification were quoted, who resolved open assumptions, how the manufacturing route was released, which material and finish records were linked, how first-piece approval occurred, what was checked during production, and how the final lot was identified.

Contract and drawing review Which revision, quantities, tolerances, finish, tests, records, and exceptions govern the order? Important assumptions exist only in email or operator memory.
Setup and first-piece release Who approved the process condition and measured the critical characteristics? A first piece is measured but not tied to the released revision or setup.
In-process inspection Which features, methods, frequency, and reaction limits control drift? Results are recorded without a reaction rule or lot identity.
Nonconformance record How were suspect parts contained, evaluated, dispositioned, and prevented from mixing? Correction occurs without documented scope or approval.
Change control Which material, tool, program, process, sub-supplier, or drawing changes require notification and revalidation? A changed process ships under the old approval evidence.
Shipment evidence How do label, quantity, inspection, material, finish, packaging, and certificate records link to the lot? Documents cannot be traced back to the physical shipment.

Check whether inspection matches the risk

The audit should not reward the longest equipment list. Choose several difficult characteristics and ask how they are measured in the real production condition. Review datum setup, access, resolution, calibration status, measurement force, temperature where relevant, fixtures, sampling, operator instructions, and the response to an out-of-control result.

For visual, burr, cleanliness, coating, or cosmetic requirements, the acceptance method should be as controlled as a dimensional check. Define lighting, magnification, viewing distance, reference samples, defect zones, cleaning condition, and who owns subjective decisions.

Review failures, not only clean examples

A useful supplier can show how it contains suspect material, identifies the affected time or lot window, communicates the issue, obtains disposition, verifies corrective action, and prevents recurrence. The objective is not to find a factory that claims no defects. It is to determine whether the response protects the buyer when variation occurs.

Evidence to request with an RFQ

  • drawing and specification review with explicit assumptions and exceptions;
  • proposed process route and responsible operations, including outside processes;
  • critical-characteristic and inspection plan with methods and sampling;
  • first-article or sample approval package appropriate to project risk;
  • material, finish, test, dimensional, and traceability records actually required;
  • nonconformance, deviation, change-notification, and record-retention expectations;
  • packaging, labeling, lot identity, quantities, and shipment documentation.

Is a quality certificate enough to approve a part?

No. Confirm the certificate's current entity and scope separately, then approve the part using drawing-specific feasibility, process, sample, inspection, and change-control evidence.

Which record best reveals process control?

No single record is sufficient. Trace one released revision through setup, first-piece approval, in-process checks, nonconformance handling, final release, and shipment identity.

Should a buyer audit nonconforming records?

Yes. They reveal containment, traceability, disposition authority, communication, root-cause discipline, corrective action, and whether suspect product could escape.
